How to Build Agent Teams
The anatomy of a multi-agent AI system: three roles, three communication patterns, and how to design your first agent team for a real business workflow.
The Problem With AI Point Tools
Most professionals use AI like a vending machine: one prompt, one answer, repeat. The average knowledge worker runs 4–6 AI tools — none of which talk to each other. You do the orchestration manually, copying outputs from one tool to the next.
That manual step in the middle is the bottleneck. An agent team removes it.
The distinction from using AI tools one at a time:

The Three Roles Every Agent Team Needs
Every agent team that works reliably has three types of agents, whether they’re named explicitly or not.
The Orchestrator receives the goal, breaks it into tasks, assigns tasks to the right agents, and assembles the final output. This is the manager of the team — it knows what success looks like for the whole workflow, not just individual steps.
Specialists each handle one class of task: research, writing, summarizing, validating, formatting, routing. Specialists are narrow by design — a good specialist does one thing well and passes its output forward cleanly. The narrower the scope, the easier to evaluate and improve.
The Reviewer checks the output before it reaches a human or triggers the next consequential step. This is the quality gate. It catches errors before they compound downstream.
Every agent team that fails in production is missing one of these three roles — usually the reviewer.
Three Communication Patterns
How agents pass work to each other determines how the system behaves.
Sequential — the most common pattern. Each agent’s output is the next agent’s input.
Research Agent → Summarizer → Writer → Reviewer → Output
Best for: writing pipelines, research summaries, report generation. Easy to debug because failures are localized to one step.
Parallel — the orchestrator sends tasks to multiple agents simultaneously, then assembles the results.
Orchestrator → [Research Agent + Competitor Agent + Data Agent] → Assembler → Output
Best for: analyzing multiple documents, checking multiple sources, generating options. Faster than sequential, but requires the orchestrator to handle partial failures cleanly.
Conditional — the orchestrator routes work based on what it finds.
Classifier → [if billing → Billing Agent] [if bug → Engineering Queue] [if unclear → Human]
Best for: triage, classification, support routing. Conditional routing is where agent teams start to feel like real systems rather than pipelines.
Five Real Business Examples
Sales research pipeline. A rep used to spend 45 minutes per account: Google, LinkedIn, news, email draft. An agent team does it in 3 minutes: a research agent pulls the company profile, a summarizer extracts 5 key signals, a writer drafts a personalized cold email, a reviewer checks accuracy and tone. The rep reviews and edits one line. All the busywork is gone.
Content repurposing. One blog post becomes 10 pieces: a LinkedIn post per insight, tweet threads, a newsletter section, a scheduling queue. The content team reviews the queue once — 15 minutes instead of 3 hours.
Customer support triage. Tickets mix bugs, billing questions, feature requests, and complaints. A classifier agent categorizes each ticket; an urgency agent scores it 1–5; a router sends it to the right queue; a responder drafts an acknowledgment. Engineers and billing reps get pre-sorted, pre-acknowledged tickets. They resolve. The agents send the follow-up.
Weekly marketing briefing. Every Monday, a performance agent pulls last week’s data, an anomaly agent flags significant changes, a writer agent produces a narrative briefing with observations and recommendations. The marketing lead receives a structured briefing — not a dashboard to interpret.
Vendor update triage. Supplier emails, invoice questions, and shipment updates get classified, routed, and acknowledged automatically. Operations teams see only the exceptions that need judgment.
The Human Checkpoint Rule
The most reliable agent teams are not fully autonomous. They run fast everywhere and add a human checkpoint at the moments where the cost of being wrong is high and the outcome is hard to reverse.

Low-cost steps — internal research, classification, first drafts, routing — agents can handle autonomously. High-cost steps need a human in the loop.
The design question for every step: if the agent gets this wrong, what breaks? If the answer is “something recoverable,” let it run. If the answer is “something that damages trust or costs real money,” add a checkpoint.
How to Design Your First Agent Team
Don’t start with tools. Start with the workflow.
Step 1 — Pick one workflow. Something you run weekly, with clear inputs and outputs, that takes more time than it should. One workflow only. Resist the urge to build a platform before you’ve shipped one team.
Step 2 — Map every step. Write them out. Who does it today? How long does it take? What’s the input? What’s the output?
Step 3 — Mark the agent candidates. Which steps are repeatable and recoverable if wrong? Those are automation candidates. Which steps require judgment, trust, or accountability? Those stay with humans.
Step 4 — Draw the handoffs. What does each agent receive? What does it produce? Where does a human need to check in?
The result is your agent team blueprint: a design document you can build from or hand to an engineer.
Choosing Your Tools
For most operators building without a dedicated engineering team:
Orchestration layer: Claude or GPT-4o via API for reasoning-heavy workflows. n8n or Make for workflow automation with non-technical setup.
Specialist tasks: Perplexity or Brave Search API for web research. Any model with file input for document reading. Native email/calendar integrations in n8n or Make.
Pick one orchestrator and one workflow tool. Start there. You don’t need the full stack on day one.
How to Know It’s Working
Three test runs tell you more than three weeks of planning.
Run 1 — The happy path. Give the system a perfect input. Does it produce the expected output? If not, fix the agent that broke the chain before adding complexity.
Run 2 — The edge case. Give the system something unusual — a short input, a missing field, ambiguous language. Does it fail gracefully or catastrophically?
Run 3 — The adversarial input. Give the system something it shouldn’t encounter but will: a malformed input, an empty document, an unexpected format. Does the reviewer agent catch it?
Track your first 20 runs. If you’re editing more than 30% of outputs significantly, the agent prompt needs work. If you’re editing less than 10%, you’re ready to scale the workflow.
An imperfect agent team that ships beats a perfect one still in the planning document.
